Inside ChatGPT’s ad stack: an LLM orchestrates retrieval, ranking and auctions

OpenAI says ChatGPT Ads uses a stateful session and a post‑trained model that calls retrieval, eligibility, scoring and auction tools. Ad selection runs in a separate service from answer generation, so developers can study a concrete production pattern while keeping the company’s privacy and performance claims distinct from independent evidence.

The orchestrator treats a conversation as changing state

OpenAI's [October 21 engineering post](https://openai.com/index/building‑chatgpt‑ad‑stack/) says ChatGPT Ads maintains a stateful ads session instead of converting every message into an independent search query. A custom post‑trained language model interprets the conversation and decides when to call retrieval, ranking, relevance and auction tools. That design fits a chat where commercial intent may appear gradually. It also creates a stale‑context risk: an earlier product mention may no longer describe what the user wants. OpenAI says the orchestrator rewrites intent as the exchange changes.

Retrieval, eligibility and auction remain separate stages

The described pipeline creates semantic queries, retrieves a broad candidate pool, removes ineligible ads, scores relevance and predicted engagement, and then nominates candidates for an auction. The language model does not directly set the price or unilaterally choose the winner. This division is useful for other agent systems. Keep semantic interpretation separate from hard eligibility rules and transactional decisions. Log each stage so a failed result can be attributed to retrieval, policy, budget, ranking, auction or delivery rather than a vague model error.

No ad and late ad are designed outcomes

OpenAI says returning no ad is an ordinary successful result. Even after an auction, the orchestrator can block a placement that feels inappropriate in the final conversation context. The frontend also omits an ad if it arrives after the ChatGPT answer is ready. These paths prevent a secondary system from becoming mandatory for the core response. Developers can apply the same pattern to recommendations or tool suggestions: use a strict latency budget, accept no result, and keep optional work from delaying the user's primary task.

Service separation is a claim worth testing

OpenAI says the ads service uses separate models and code from answer generation, so an ads outage should not slow or change the organic response. The company also says ads remain labeled and do not influence answers. Those are material product claims, not independently verified findings in this report. A comparable system should test failure isolation, context minimization, retention, logging access and the boundary between ranking feedback and core‑model training. Publish measured error and latency distributions if they become available; architecture diagrams alone cannot establish privacy or neutrality. *Figure by OpenTools Team; no third‑party expressive material used.
